A failing water softener doesn't announce itself. Instead, you start noticing hard water symptoms creeping back โ then your water heater dies early, your soap won't lather, and your skin feels different in the shower. Here's how to catch it early.
Water softeners fail gradually, not all at once. The resin degrades slowly. The control valve wears. A salt bridge forms and you don't notice for a month. By the time you're certain something is wrong, you've often been living with partial softening โ and accumulating scale damage โ for longer than you realize.
The signs below are ranked roughly by how obvious they are to the average homeowner. If you're seeing 3 or more of these, have your softened water tested. If you're seeing 5 or more, replacement is probably the right call.
This is the most direct sign: the problems your softener solved are returning. White scale deposits on faucets, showerheads, and appliances. Spotty dishes out of the dishwasher. Stiff, scratchy laundry. Soap and shampoo that won't lather the way they used to. When these come back, the first step is testing your softened water with a hardness strip โ it should read below 1 GPG. If it's reading 5+ GPG, the softener isn't doing its job.
If you're consistently adding salt and the tank isn't running dry, but you're still seeing scale buildup, the problem is usually resin degradation. Old resin loses its ion-exchange capacity โ it absorbs sodium but won't effectively swap it for calcium and magnesium. The softener looks like it's working (cycling, regenerating) but isn't actually softening. Only a hardness test of the output water will catch this.
If your household hasn't changed but you're adding salt twice as often as before, something is wrong. A failing control valve may trigger unnecessary regenerations. Degraded resin may partially regenerate but require repeated cycles to achieve any softening. Either way, higher salt use with the same water quality is a diagnostic warning sign โ it means the system is working harder to achieve less.
A softener that runs a regeneration cycle every night (when your household uses water for 6 hours a day) is mis-programmed, has a leaking valve, or has a control head failure. Conversely, a softener that never regenerates even as hard water symptoms appear may have a failed motor or a completely seized control head. Either extreme is abnormal โ a correctly sized demand-regeneration system should regenerate every 2โ7 days under normal Louisville conditions.
Some sodium is normal in softened water. At Louisville hardness levels (12โ18 GPG), a softener adds approximately 20โ50 mg of sodium per liter โ undetectable to most people. But a noticeable salty taste or smell usually means the brine tank is flooding (brine isn't being drawn out completely after regeneration), or the injector/venturi that pulls brine out is clogged or failed. If your water heater is making rumbling or popping noises (scale burning off the heating element), failing to heat efficiently, or dying earlier than expected, it's usually because your softener isn't protecting it. If your water heater is young and already showing scale symptoms, your softener isn't doing its job.
Age alone doesn't mean failure โ plenty of quality softeners run past 15 years with good maintenance. But age is a major multiplier for every other sign on this list. The same symptoms at 14 years old probably mean the resin, valve, and control head are all mid-degradation โ and you're better off replacing the unit than sequentially repairing aging components that will each fail within the next few years anyway.
